Google Announces Ads in AI Mode: The Monetization of Conversational Search

Nine days after Marketing Live, Google activated ads in AI Mode — the permanently conversational version of search that replaced the experimental Search Generative Experience. The monetization of conversational search has finally arrived.

The Ad Format in AI Mode

Unlike traditional AI Overviews, AI Mode is a chat interface where users ask questions in natural language and receive responses generated by Gemini 3.5. Ads appear in two forms:

  • Sponsored Answers: Complete paid responses to specific questions, identified with a visible badge
  • Product Cards: Product cards inserted into the conversation flow when purchase intent is detected
  • Follow-up Suggestions: Sponsored question suggestions that appear after the main response

Initial CTR data shows 4.1% for Product Cards (vs 1.8% for traditional Shopping Ads) and 2.3% for Sponsored Answers. Cost per lead is 28% lower than Search Ads, but cost per impression is 3x higher — the format is expensive but converts better.

The Attribution Challenge

The big problem with AI Mode ads is attribution. Since users ask questions in sequence, which interaction generated the conversion? Google is using a proprietary linear attribution model that considers all session interactions. Advertisers need to rethink their last-click models.

What This Means

Conversational search finally has a viable business model, and Google once again proves it knows how to monetize any search format it invents. For advertisers, the opportunity window is now: the first months of any new Google format historically have lower CPCs and higher CTRs before competition saturates. Those who enter in the first 90 days will capture the cheapest inventory and learn best practices before costs rise.
